The Legacy “Feature Factory”

In one of her flagship transformations leading a massive $1B+ global enterprise software portfolio, Swati inherited a complex suite of mission-critical B2B software. Despite a history of corporate acquisition, the business unit had maintained a deeply entrenched, founder-led culture for 25 years, leaving its product lines siloed and un-modernised.

The immediate existential threat was managing a high-stakes transition of a multi-million dollar portfolio from legacy desktop architecture to a native-cloud, SaaS, and data-oriented commercial model.

However, the organisational reality presented a major roadblock: there was no established strategic product management culture. Traditional business analysts (BAs) functioned primarily as order-takers, feeding the engineering pipeline and focusing entirely on the technical quality of a release rather than market outcomes. To execute a modern SaaS strategy, Swati didn’t just need a software migration; she needed an organisational mindset migration.

The Strategy

Designing the Capability Architecture

Swati knew that tools and talent had to evolve in lockstep. She immediately injected fresh DNA into the organisation, hiring five out of seven new product leaders. Next, she modernised the product infrastructure and deployed enterprise tools to align the team around data-driven insights and clear performance metrics.

But tools and new hires are only as effective as the shared operational playbook supporting them. To scale this new methodology across a globally distributed product organisation, Swati partnered with Tarigo to co-design and execute a rigorous, 12-month upskilling and coaching program for 100+ product managers.

From Bootcamps to Product Surgeries

The 12-month rollout with Tarigo was structured to minimize daily operational disruption while driving rapid cultural alignment:

Baseline Alignment: Tarigo initiated intensive product bootcamps and hands-on workshops to get everyone—from newly hired VPs to legacy business analysts—speaking the exact same strategic language.

Real-World Interventions: To bridge the gap between theory and execution, Tarigo embedded weekly open office hours and live product surgeries. PMs brought their actual, messy roadmap challenges to the table, solving live business problems alongside Tarigo coaches.

This continuous feedback loop broke old legacy habits, teaching the team how to leverage product data and weekly NPS tracking to make rigorous, client-focused product decisions.

By completely reshaping the capability profile of the 100+ person team, Tarigo enabled Swati to successfully de-risk the massive desktop-to-SaaS migration. Former business analysts successfully shifted into modern product managers who could autonomously leverage data to drive roadmap transparency.
